Your business is not broken. It is waiting for you.
Past AED 10 million a year, a service firm rarely slows down because of the market. It slows down because too much still has to pass through 1 person. You.Past AED 10 million a year, a firm rarely slows down because of the market. It slows down waiting for you.

- A firm at this size is usually not broken. It is waiting for the owner to answer.
- The habit that built the firm, being easy to reach, is the same habit that now slows it down.
- Ask 1 question: could the firm run for 90 days without you?
- Fix 1 step at a time. Start with the step where the money waits.
In this article
You have clients. You have a team. The work is good, and the phone keeps ringing.
And still every week feels the same. A price waits for you. A new hire waits for you. An unhappy client waits for you. By Thursday you are tired, and by Sunday you start to think the whole business needs to be rebuilt.
It does not. In my view the business is fine. It is just standing in a line, and the line ends at your desk.

01What got you here is what holds you now
When you started, being easy to reach was how you won. Every client had your number. Every problem came to you, and you fixed it faster than anyone else could.
That was the right move then. It is the wrong move now. If you always answer first, your team never learns to answer. So they wait. And a team that waits can only move as fast as you can reply.
Reachable built the business. Unreachable lets it grow.

02A simple test: 90 days away
Here is a test I like. Picture yourself away for 90 days. No calls, no messages, no quick look at the group chat. Then ask 5 plain questions.
If you were away for 90 days
- Who gives a price to a new client?
- Who says yes to taking the work?
- Who hires, and who lets someone go?
- Who chases the invoice that is late?
- Who calls the client who is not happy?
If the honest answer to most of them is "nobody", you do not have a growth problem. You have a you problem. And that is good news, because it is the one thing you can fix without a new client, a new office or a new team.

03Find the step where the money waits
You cannot fix everything at once, so do not try. Follow the money through your firm from start to end, and write the steps on 1 page.
How money moves through a service firm
- 01A lead comes in
A form, a call, a message or a word from a friend.
- 02Someone replies
The first answer, and how long it takes.
- 03A price goes out
Who writes it, and who has to say yes to it.
- 04The client says yes
And the work gets a start date.
- 05The work gets done
By the team, to the standard you set.
- 06The invoice gets paid
And someone owns the chase when it is late.
Now find the 1 step where things sit and wait. A price that takes a week. A yes that needs your sign. An invoice nobody chases. That 1 step costs you more than all the loud problems put together.

You are not alone in this. Workato tested 114 B2B companies by asking each one for a demo. Only 1 of the 114 sent a personal email back within 5 minutes. On average it took 11 hours and 54 minutes. Those are software companies, not service firms, but the lesson is the same. Most firms are slow at the very first step, and they do not know it.
043 moves that take you out of the middle
Once you know the step, these are the 3 moves I tell owners to make. None of them needs new software.
Step out, 1 move at a time
- 01Write down who else can say yes
A price up to a set amount. A refund. A start date. Give each one a name that is not yours.
- 02Make a rule for what reaches you
Money above a line. A client about to leave. A hire or a fire. All the rest has an owner.
- 03Answer once a day, not all day
Pick 1 fixed hour. People learn fast, and most fires turn out smaller than they sounded.

The second move is the hard one. It feels rude to be hard to reach. It is not. Every call that comes to you is a call your team did not get to learn from.

05Fix the step before you buy the tool
This is where most owners reach for software. Something hurts, so they buy a tool. The tool then sits on top of the same mess.
- 72%of UAE businesses use AI in 2026
- 53%was the share 1 year before
- 1 of 114firms replied inside 5 minutes
Buying the tool is not the hard part any more. A 2026 report by AWS and the UAE Artificial Intelligence Office found that 72% of UAE businesses now use AI, up from 53% a year before. Nearly everyone has the tools. Far fewer have changed how the work moves.
So my rule is simple. No new tool until the step under it works. First decide who owns the step and what the rule is. Then let AI and automation run it, so it happens the same way every time, with or without you.
The same firm, 2 ways
Waits for you to look at it
Goes out the same day, inside a rule
Comes to your phone first
Goes to the owner of that client
Sits on top of the mess
Runs a step that already works
Full of small answers
Kept for the few big calls
06What to do this week
Write your 6 steps on 1 page. Mark the 1 step that waits for you. Give it an owner, a deadline and 1 plain rule. Leave the rest alone, even if it is loud.
Next month, find the next step. That is the whole job. It is slow, and it is not exciting, and it is how a firm that depends on you turns into a firm that can take more work.
07Questions, answered
Will my clients mind if they cannot reach me?
A few will, at first. Most clients do not want you. They want a fast, clear answer from someone who knows their file. Give them a name and a number that is not yours, and make sure that person can say yes.
How long does this take?
1 step a month is a fair pace. Trying to fix every step at once is how owners end up fixing none of them.
Do I need to hire before I step back?
Not first. Fix the step, then see if you still need the hire. A new person placed on a broken step is the same broken step with a salary on top.
Where does AI fit in?
After the rule is clear. AI and automation are good at running a step the same way every time. They are bad at deciding who owns it. That part is yours.
If you want a second pair of eyes on where your firm waits, that is what the Capacity Diagnostic is for.
